The AI-Native HR Consultancy
A 25-person firm rebuilt around agents now competes with firms five times its size.
The scenario
Nordic People Partners, a 25-person HR consultancy, faced a familiar squeeze: clients expected faster delivery and richer analysis while fees stagnated. Instead of hiring, the managing partner decided to rebuild the firm's three core processes — recruitment support, onboarding programmes and policy work — around a small crew of AI agents.
In recruitment, agents now handle sourcing sweeps, first-pass screening against agreed criteria and interview scheduling; consultants spend their time on candidate judgment and client counsel. Onboarding work, once a week of manual pack assembly, starts from agent-drafted programmes tailored to each client's policies, reviewed by a consultant before anything ships. Policy work runs on a RAG assistant over the firm's curated library of employment law and past engagements, with every answer citing its source.
The redesign was deliberate, not frantic. Each agent has a written role card — mission, tools, boundaries, owner. Client-facing output always passes a named consultant. The firm tracked one metric obsessively: consultant hours per delivered engagement.
Eighteen months in, the firm delivers in days what used to take weeks, has taken on clients that would previously have required new hires, and wins pitches against much larger competitors on speed and price without discounting. The partners are candid that the hard part was not the technology but deciding, process by process, what the humans were actually for.

Outcomes
| Metric | Before | After |
|---|---|---|
| Consultant hours per engagement | 60 | 34 |
| Time to first deliverable | 2 weeks | 3 days |
| Revenue per consultant | €180k / year | €290k / year |
Key takeaways
- Rebuild processes around agents instead of sprinkling AI on top — the economics change, not just the hours.
- Role cards with named owners kept 25 people's worth of agents governable.
- Human judgment moved up the value chain instead of disappearing: relationships, counsel, final calls.
- One tracked metric (hours per engagement) kept the whole transformation honest.
